本研究原本以連鎖型健身中心應用區塊鏈,參考國際廠商的「汗幣(SweatCoin)」案例,要發展區塊鏈事業策略作為研究動機,以文獻回顧法與專家訪談法為主要的研究方法,並設計有兩階段的專家訪談。在資料收集過程中,遭遇個案公司的不可抗力事件,仍然堅持研究目標,另闢蹊徑,由一家社區型健身中心與區塊鏈提供商的策略聯盟代替個案公司做為研究樣本。本研究的步驟是先利用外部專家訪談內容作文本分析,整理出一個專用於盤點區塊鏈九大基本構面的策略發展工具;這個商業模型具備生態系統的特徵,並且通過商業模式的要件檢查,因此稱之為「商業生態系統模型(Business Ecosystem Model,BEM)」。
BEM以中本聰的「誘因」(Nakamoto, 2008)作為關鍵策略核心,並以不同的價值觀與世界觀來限制使用者行為,用以過濾人生觀並不相同的其他用戶,以達成區塊鏈的相互信任機制。在個案公司與其區塊鏈提供商的內部訪談中,BEM發揮了強大的功能,指引了策略聯盟快速盤點出數個策略發展方向;本研究發現對連鎖健身中心企業有貢獻的商業價值,在於增加收入,幾個重要的傳導機制包括:向同鏈的其他會員推播優惠訊息以擴增客源、提供健身發電器材增加發電收入、代理智慧契約的廣告收入。

本研究對策略聯盟的建議有二:在健身中心方面的發展路徑,是要先「推廣正確主題,強化獎勵效果」,才能在「強調互信互利,擴大應用場合」的基礎成熟時,以「連結生態夥伴,交換代理空間」的商業模式獲得利益。在營運平台方面的發展路徑,是要先「延攬行為專家,強化組織功能」,然後設計能「聚焦主題價值,擴大應用場合」的區塊鏈產品,最後的訴求價值在於「強調互利互信,分擔社會成本」。這些研究結果表明:連鎖事業的「汗幣策略」,在中型健身中心也能完成,並不受既有會員規模與展店家數的影響;因為在區塊鏈生態系統裡面策略,理念相近的異業結盟會比水平整合的併購策略更重要,也更有價值。
最後,本研究初步發現BEM的多元應用方式,包括:用來擬定策略、預先規劃監理環境、預測區塊鏈市場的產業發展趨勢、公共資源的導引機制。
This study originally used the Block chain of the chain-type fitness center, referring to the case of the international firm's "Sweat Coin", to develop the Block chain business strategy as the research motive, and the literature review method and expert interview method as the main research methods, and designed with two stages of expert interviews. In the process of data collection, encountering the force majeure events of the case companies, we still adhered to the research objectives and took a different approach. The strategic alliance of a community-based fitness center and Block chain providers replaced the case companies as research samples. The steps of this study are to use the external expert interview content for text analysis, and to sort out a strategic development tool dedicated to the nine basic facets of the inventory Block chain; this business model has the characteristics of the ecosystem and is checked by the business model. Therefore, it is called "Business Ecosystem Model (BEM)".
BEM takes Nakamoto's "inducement" (Nakamoto, 2008) as the core of the key strategy, and restricts user behavior with different values and worldviews to filter other users with different outlooks on life to achieve Mutual trust mechanism of Block chain. In the internal interviews between the case company and its Block chain provider, BEM has played a powerful role in guiding the strategic alliance to quickly take stock of several strategic directions; this study finds that the commercial value of contributing to the chain fitness center is to increase revenue, several important transmission mechanisms include: pushing preferential information to other members of the same Block chain to expand the source of tourists, providing fitness power generation equipment to increase power generation revenue, and advertising revenue from agency smart contracts.
This study has two suggestions for strategic alliances: the development path in the fitness center is to "promote the correct theme and strengthen the reward effect", in order to "link the emphasis on mutual trust and mutual benefit and expand the application". The business model of the ecological partner, exchange agent space benefits. The development path in the operation platform is to "encourage behavior experts and strengthen organizational functions", and then design Block chain products that can "focus on thematic value and expand the application". The final appeal value lies in "emphasizing mutual benefit and sharing Social costs." The results of these studies show that the “sweat strategy” of the chain business can be completed in the medium-sized fitness center, and is not affected by the size of the existing members and the number of exhibitors; because of the similar strategies and similarities in the Block chain ecosystem, industry alliances are more important and more valuable than horizontally integrated M&A strategies.
Finally, this study initially found that multiple application methods of BEM include: used to formulate strategies, pre-plan the supervision environment, predict the industrial development trend of the Block chain market, and guide the public resources.
