本研究以跨國鞋類零售業之供應商團隊為主,結合製鞋產業與供應鏈管理觀念,先以文獻回顧方式,了解製鞋產業與供應鏈管理相關研究情況。接著,透過專家訪談,搜集供應商管理相關部門現況,瞭解供應商關係在個案公司供應鏈中的重要性。本研究採用學者Lambert的供應鏈程序模式,以供應商相關部門為主的供應商關係管理程序分析,探討個案公司供應鏈的結構及特性,並對以鞋類零售的供應商管理部門之供應鏈提出定義,再利用商業流程分析現況問題。然後交由主管和員工填寫,學者Lambert製作的「供應商關係管理程序」問卷。最後再輔以訪談的內容,與實際問卷所得的結果相互比較。對於訪談者期待與實際問卷結果之間的差異,分析整理成發現與建議的內容,來針對所得的各項問題提出改善建議。
本研究以個案公司在策略與作業上,配合其他供應鏈程序,找出對於供應商關係管理已經施行的活動,對照問卷的內容,予以分析比較。本研究發現個案公司在供應鏈系統上各成員大致上都已經完備,但欠缺整合工作。需要建立一個跨部門組織的供應商團隊,來整合所有部門,掌握供應商最新的動態。另外,對於供應商的審核,也是供應商關係中,重要的一環。如社會責任,對於公司沒有實際的貢獻,但是如果未做好預審的動作,很容易重蹈其他跨國公司的覆轍。
良好供應商關係可以提昇其競爭地位,但是要維持供應商關係,就需要整個供應商團隊的合作,例如與供應商形成聯盟的關係,依照供應商等級來簽訂產品服務條約。面對競爭對手的強固地位,供應商關係管理成為供應鏈競爭下的一個重要的議題。
This study focuses on the survey of a multinational retailer and the relationship with its suppliers and also a touch base with supply chain management concepts in footwear industry. First, in terms of literature review, we have come up with understanding of footwear industry and related research in supply chain management. Then, through interviews with field experts, we collected the current status of the suppliers and their management teams to understand the role of each supplier in the entire supply chain. This study adopts scholar Dr. Lambert's supply chain process model for analysis of supplier relationship management and procedure which covers the supplier and its concerned teams, investigating P company’s structure and characteristics of the supply chain, defining the internal supply chain and management of a supplier in footwear retailing industry, and then diagnosing the existing problems by means of business flow model. The questionnaires designed by Dr. Lambert were distributed to management team and employees to fill out. Also cross reference was made between the outcome of interviews and questionnaires to find out the discrepancies and potential issues in order to make final proposal for improvement.
In this case study, research was made to the company strategy and operations, along with other supply chain processes, to identify the supplier relationship management activities which have been implemented, as well analyze and compare the outcome of the questionnaires. This study found that the members of P Company in the supply chain system, generally has settled down, but lack of integration. Organization needs to establish a cross- departmental team within suppliers, to integrate all the departments and stay on top of the latest status. In addition, the supplier audit is one of the important parts of supplier monitoring, such as social responsibility, which is often neglected. But without precaution, it is easy to repeat the same mistakes which some other multinational companies have made before.
Good supplier relationships can enhance the competitive edge of a company. In order to maintain the supplier relationship, we need the collaboration of the entire supplier team, such as establishing alliances with suppliers, signing service contracts with suppliers in accordance with the supplier classification. Confronted with the severe competition today, supplier relationship management has become a critical responsibility for company supply chain management.
