本個案研究對象是一家製造業組裝廠,公司管理階層對於所面臨的問題大多可以列出一長串,但是始終眾說紛紜無法達成共識,更遑論要針對問題核心提出解決方案。有鑒於限制理論(Theory of Constraints, TOC)思維程序(Thinking Processing, TP)已成功地被應用於企業的核心問題分析與改善,因此,本研究運用限制理論的思維程序找出影響訂單交期的問題以及設計改善方法。經過訪談發現,影響無法達成準時交貨的問題包含:生產排程不準確、人員流動率高、庫存問題、包裝設計經常修改、教育訓練不足…等。改善團隊採用思維程序的第一個步驟:「要改變什麼?」,從訪談而來的七個不良效應中歸納出三個不同功能部門,將不良效應製作成衝突圖,再透過三個衝突圖程序找出核心衝突,並以嚴謹的邏輯關係建構現況樹。其次採用第二步驟:「改變成什麼?」,為個案組裝廠量身打造解決方案,並以未來樹呈現。最後透過工廠相關主管確認問題的核心以及解決方案的設計是否可以達成預期所賦予之目標,並對本研究所提出的執行方案之可行性及預期成效進行確認。
The main research object in this case study is an assembly factory, in which the factory managements have faced many problems but they can’t always reach a consensus, let alone to propose solutions to the core problem. Since the Theory of Constraints (TOC) Thinking Processing(TP) has been successfully applied to the core issue of business analysis and improvement, this case study applies TP in analysis of the due-date problem and designing improvement solutions. After interviewing, it has been found that the causes of failure to delivery cargo on time include: inaccurate production schedule, high laborer turnover, inventory problem, frequent changes of package designs, lack of education and training…etc. Improvement team takes TP’s first step : " What to change? " to sum up seven Undesirable Effects (UDE) and to obtain construction of conflict cloud, and then select three representative conflict clouds in the process, and converge the three conflict clouds selected into a core conflict cloud. And then, use the core conflict cloud to create Current Reality Tree (CRT). Secondly, use the second step: "What to change to? " to set up solutions and show in Future Reality Tree (FRT). Finally, the factory managements confirm the core problem and solutions designed to achieve the company’s expected goals, and discuss the injections and expected results in the case study.
