With the development of economy, cultural preservation has been paid more and more attention. This study takes the transformation of the "Chenggong Hotel" in Xizhou Township as a research case to explore the key success factors. At presents, the main business contents of the case study include agricultural extension, culture activities, art and literature exhibitions, local exchanges, environmental education, etc. This study first constructs four dimensions and twelve criteria of key factors influencing business success through literature review and interviews. Secondly, the analysis of the data collected by the expert questionnaire revealed that "local cultural development" is the most important facet, followed by "team management", "architectural space planning" and "commodity promotion marketing". Among the 12 evaluation criteria, the top six are listed in the order of importance: "cultural heritage", "cooperation between local people", "cultural characteristics", "concept consensus", "source of funds" and "marketing channels". This study uses the hierarchical architecture analysis method to explore the key factors for the success of repurposing of unused space. The research results can be used as a reference for building marketing strategies.
